Where did the Motivation Go?
Pseudonyms have been used and identifying details changed to protect privacy. Ethan and James are two of dozens of students whose stories follow the same arc — different in their particulars, identical in their architecture.

There is a word that comes up in almost every conversation I have with the parents of struggling students, and it is almost always wrong.
Lazy.
He’s lazy. She used to care so much and now she’s just lazy. I don’t understand what happened — he was so motivated in middle school and now I can’t get him to open a textbook. It’s like someone turned a switch off.
The switch metaphor is interesting, because it captures something real about how motivational collapse feels from the outside. Abrupt. Inexplicable. A before and an after, with nothing obvious in between. The student who was engaged and curious and genuinely interested in her own development becomes, at some point that is often impossible to pinpoint, a student who is going through the motions. Who completes what is required and nothing more. Who, when asked what they want — from school, from college, from their own life — looks at you with an expression that is not quite blankness and not quite despair but something in between.
This is not laziness. Lazy is a description of behavior. What I am describing is a state — a specific psychological condition with specific causes and specific mechanisms and, critically, specific interventions. Treating it as laziness — which is what most parents do, and most schools, and most of the students themselves — is not just ineffective. It is the one response most reliably guaranteed to make things worse.
I want to tell you about two students.
Ethan came to me wanting less. James came to me wanting nothing at all. Both of them, when I first met them, were failing to produce what they were capable of — though failing looks very different in each case, and the reasons were almost perfectly opposite. Ethan’s problem was that he cared too much about the wrong things. James’s problem was that he had stopped caring about anything at all.
Both of them got where they needed to go. But the road looked nothing like what their parents expected.
Part One: Ethan
The first thing Ethan told me, in a tone that made clear he expected disagreement, was that he didn’t want to go to an Ivy League school.
He wanted to go somewhere he could read what he wanted to read, when he wanted to read it, about the things he actually cared about. He wanted to study history — not as a résumé item, not as a pathway to law school, but because he found the past genuinely, inexhaustibly fascinating. He had read, on his own time, outside of any assignment, more history than most adults read in their lifetimes. He could talk about the collapse of the Roman Empire or the causes of the First World War or the administrative structure of the Tang Dynasty with the kind of precision and genuine enthusiasm that you encounter in maybe one in five hundred students.
He also had a 3.2 GPA.
Not because he was incapable — his teachers were unanimous on this point, he was one of the most intellectually impressive students they had. Because he found most of school to be a waste of time. The grade-grubbing, he called it, with visible contempt. The students who memorized exactly what was needed for the test, performed it back, received the grade, and retained nothing. The incentive structure that rewarded performance of learning over actual learning. He wanted no part of it. He would not participate in it. His GPA was the record of his refusal.
I found myself, in that first conversation, genuinely sympathetic. I understood exactly what he was describing because I had wanted the same thing — the freedom to follow a genuine intellectual interest wherever it led, without the constant interruption of assessment and ranking and the elaborate theater of academic performance. The system he was rejecting was worth rejecting, in the abstract. The problem was that the system was also the only available pathway to the life he actually wanted.
Ethan wanted to be an academic historian. He had thought about this carefully and arrived at it genuinely — not because someone told him it was a good career, but because when he imagined himself at fifty, the image that made him happy was one of a person at a library desk, surrounded by primary sources, working on a problem that nobody else had thought to ask. He wanted the life of the mind. He was, with considerable elegance, dismantling the only road that led to it.
There is a framework in psychology that I have found more useful than almost anything else in my twenty years of working with students, and it comes from the work of Edward Deci and Richard Ryan — two researchers who spent four decades studying the question of why people do what they do, and what makes the difference between doing something with genuine engagement and doing it as a kind of psychological hostage.
Their Self-Determination Theory identifies a spectrum of human motivation that runs from the purely external to the purely internal. At one end is external regulation — doing something because you will be rewarded if you do and punished if you don’t. At the other end is intrinsic motivation — doing something because the doing itself is its own reward. Between these poles are several intermediate states, and the one that matters most for understanding students like Ethan is what Deci and Ryan call integrated regulation.
Integrated regulation is not intrinsic motivation. The person who is intrinsically motivated does something because they love it. The person with integrated regulation does something because it has become part of who they are — because the value of the activity has been so thoroughly absorbed into their identity that doing it and being themselves are no longer distinguishable. The surgeon who works long hours not because she loves every moment of surgery but because being an excellent surgeon is constitutive of who she is. The researcher who pushes through the tedious parts of data collection not because data collection is enjoyable but because being a rigorous researcher is the self he has built.

Deci and Ryan treat integrated regulation as a stepping stone toward intrinsic motivation — a good thing, but not the destination. I have come to disagree with this, at least for the students I work with. I think integrated regulation is not just a waystation. For most high-achieving students navigating a demanding academic environment, it is the most realistic and most sustainable form of motivation available. We cannot live doing only things we are passionate about. The historian who loves the Roman Empire still has to write grant applications. The surgeon who loves her patients still has to do paperwork.
Integrated regulation — the internalization of value into identity — is what carries a person through the parts of the work that are not intrinsically rewarding.
The problem with Ethan was not that he had too much intrinsic motivation and not enough integrated regulation. The problem was that he had moved in the opposite direction from everyone else. Most students in the high-achieving pipeline start with some genuine curiosity and have it progressively replaced by external regulation — grades, rankings, the approval of adults, the anxiety about outcomes. Ethan had started with genuine curiosity and, in his revulsion at the external regulation machinery around him, had retreated so deeply into pure intrinsic motivation that he had essentially opted out of everything that wasn’t already, in its raw form, personally meaningful.
This is not as noble as it sounds. It is, in practice, a kind of retreat from the realities of life; an indulgence in the safe and comfortable. It is also, in the context of building a life and a career, strategically catastrophic.
I needed to help Ethan move not toward more external motivation — the grade-grubbing he despised — but toward integrated regulation. I needed to help him build an identity capacious enough to include the parts of the work he found meaningless, not by convincing him that they were secretly meaningful but by helping him understand that how he engaged with them said something about who he was.
The conversation that shifted things happened in our third session.
I asked Ethan what he imagined the daily life of a historian actually looked like. Not the romantic version — the archive, the discovery, the finished book. The actual day. He thought about it seriously, the way he thought about everything, and produced a reasonably accurate picture: a lot of reading, a lot of writing, a significant amount of teaching, committee work, grant applications, peer review, conferences, departmental politics, administrative responsibilities.
I asked which of those he was excited about.
The reading and writing, obviously. The teaching, probably. The rest — he made a face that communicated his feelings with considerable economy.
I said: so you want a career in which a significant portion of your time is spent doing things you don’t find inherently interesting, in the service of being able to do the things you do.
He allowed that this was accurate.
I said: that’s what I’m asking you to do right now. Not forever. Right now. The chemistry class you find pointless is the grant application of your high school career. The GPA you find meaningless is the institutional credential that gets you into the graduate program that gives you access to the archives you actually want to spend your life in. You don’t have to love it. But you do have to decide whether you are the kind of person who executes the routine parts of a professional life with the same quality and integrity that you bring to the parts you love.
He was quiet for longer than usual.
Then he said: how about hmmm… maybe I just think of myself as a professional academic now?
I said: yes. That’s exactly what I’m saying.
This reframe — think of yourself as already being the academic you intend to become — is not a motivational trick. It is a genuine identity intervention, and it works because of a specific psychological mechanism that the research on identity and behavior has documented carefully.
The studies on what researchers call identity-based motivation consistently show that people act in ways consistent with their perceived identity — not their aspirational identity, but the identity they actually inhabit in the present tense. A person who identifies as an athlete trains. A person who identifies as a professional executes professional standards. The question is not what should I do? but what would a person like me do?
For Ethan, the reframe from student forced to take chemistry to historian who takes pride in executing all academic work with rigor was the reframe that made integrated regulation possible. He did not begin to love chemistry. He began to bring to chemistry the same conscientiousness and intellectual honesty that he brought to history — because a person like him, a serious academic, does not do sloppy work in any domain.

I also talked to Ethan about the spectrum itself — about where he was on the Deci and Ryan continuum and where I thought he needed to move. I showed him that integrated regulation was not a compromise of his values. It was the expression of them, applied more broadly. The person who values intellectual rigor applies it everywhere. The person who values authentic engagement doesn’t get to decide that authentic engagement only counts in the subjects he already loves.
He was persuaded. Not immediately — it took several conversations, and there were weeks where the old contempt reasserted itself and he had to consciously redirect it. But the direction of change was consistent.
His GPA began to move. Slowly at first, then with more momentum, in the way that things tend to accelerate once the resistance changes from active to passive. His teachers noticed the difference not just in his grades but in his presence. He began, as one teacher put it in a recommendation letter, to bring the same quality of attention to every subject that he had previously reserved for the ones he loved. He started participating in class. Not performing participation — actually engaging, asking genuine questions, pushing back when he disagreed.
He also did something that I had suggested and that he had initially resisted: he entered academic competitions. The history olympiad, obviously — where he was, from the beginning, formidable. But also competitions in subjects that were not his native territory. He did not win them all. He engaged with them all in the way he had learned to engage with the non-history parts of his academic life — as a serious person doing serious work, regardless of the outcome.
The Princeton application was, in retrospect, almost inevitable. Not because his profile had become conventionally impressive — though it had — but because the student who emerged from that work was genuinely coherent. The Ethan who applied to Princeton was not performing intellectual seriousness. He had built it into the fabric of who he was. The application essay, about the relationship between historical methodology and intellectual humility, was one of the most distinctive pieces of writing I have seen from any student in twenty years of this work.
His mother called me when the decision arrived. She was crying. She said: I never thought I’d be saying this, but I don’t think this is about the school. I think it’s about who he became.
She was right. The school was a byproduct.
Part Two: James
James’s situation looked, from the outside, like the opposite of Ethan’s.
He had a 3.9 GPA. He completed every assignment, met every deadline, produced work that his teachers consistently praised. He had two tutors, both excellent, who worked with him several hours a week across his core subjects. He was, by every available metric, a successful student.
He was also, by the time his parents brought him to me, completely hollow inside.
His teachers’ comments were the first signal I paid attention to. Not the academic assessments — those were uniformly positive. The observational notes. James is a diligent student but rarely contributes to class discussion. James’s written work is strong but his participation is limited. James seems somewhat disengaged from the material despite performing well. Every teacher, in slightly different language, was describing the same thing: a student who was executing the performance of learning without anything genuine happening underneath it.
I have seen this pattern many times, and I have come to recognize it as one of the most serious and most underappreciated problems in high-achieving academic environments. It has a name in the research literature — academic alienation — and it is, in my experience, almost always produced by the same mechanism.
The tutors were too good.
I want to be careful about how I say this, because it sounds like a criticism of tutoring and it isn’t. The tutors James was working with were genuinely skilled at what they did. They explained concepts clearly. They identified gaps in understanding. They helped James produce correct work on assessments. They did everything a tutor is supposed to do.
What they could not do — what no tutor can do — is make the understanding James’s own. Because understanding is not a product that can be delivered from outside. It is a process that has to happen inside — in the student’s own mind, through the student’s own struggle with material that is not yet comprehensible. The struggle is not an obstacle to understanding. The struggle is the mechanism. Remove the struggle and you remove the process by which genuine comprehension is built.
James had been having the struggle removed for years. His tutors caught every gap before it became a problem, clarified every confusion before it deepened, scaffolded every difficult concept so thoroughly that James never had to sit with not understanding long enough for understanding to actually develop. His grade record was immaculate. His genuine comprehension of the subjects he was being assessed on was, in several cases, significantly shallower than the grades suggested.
And he knew it. He didn’t have the language for it. He couldn’t have told you, if you asked, that his understanding was shallow. But he felt it — the persistent, low-grade sense that he was performing competence rather than possessing it. That the grades were a kind of borrowed confidence that didn’t really belong to him. That if you pushed him, really pushed him, the structure would reveal its foundations.
This feeling — the felt sense of inadequacy underneath a successful performance — is one of the most corrosive psychological experiences available to a high-achieving student. And it produces, reliably, the thing it most fears: the student who feels that their competence is not real stops engaging with the material, because engagement risks exposure. If you never volunteer an answer in class, you can never be revealed as someone who doesn’t actually understand. The disengagement is not laziness. It is protection.
There is a body of research on competence that I return to more than almost anything else in my practice, because it illuminates something that is obvious in retrospect and almost never stated clearly: we like things we are good at. Not the other way around.

The popular narrative — find your passion and the success will follow — inverts the actual causal relationship. In most cases, interest follows competence. The student who develops genuine skill in a subject finds, in the process of developing that skill, that the subject becomes interesting to her. Not because the subject has changed, but because the experience of genuine competence is intrinsically rewarding — because the human brain is wired to find genuine mastery satisfying in a way that simulated mastery is not.
Deci and Ryan’s Self-Determination Theory identifies competence as one of the three fundamental psychological needs — alongside autonomy and relatedness — that must be met for genuine motivation to develop and sustain. Competence, in their framework, is not just the possession of skill. It is the felt sense of effectiveness — the experience of engaging with challenges at the appropriate level and finding, through that engagement, that you can actually do this.

Environments that provide optimal challenge — challenges that are neither too easy nor too difficult relative to the individual’s current skill level — support the development of intrinsic motivation by providing repeated experiences of genuine mastery. The phrase optimal challenge is important. The student who is working consistently below the edge of their genuine capability — who is always getting help before the struggle becomes productive — is not developing the felt sense of effectiveness that produces intrinsic motivation. She is developing the performance of effectiveness, which feels different from the inside and produces different results.
James was working consistently below his genuine capability, not because his tutors were setting the bar low but because their assistance was so efficient that he never had to push past the point of comfortable incomprehension into the territory where genuine understanding is built. His curriculum debt — the accumulated gap between his grades and his actual comprehension — had been building for years, invisibly, masked by the competence of the people helping him.
The intervention I designed for James was built around a specific insight: if interest follows competence, then restoring genuine interest requires restoring genuine competence. Not the appearance of competence — the real thing, built through genuine struggle with material that was currently at or slightly beyond his comprehension level.
The subject we chose was statistics. James was taking AP Statistics, which was the subject in which his teachers’ concern about his disengagement was most acute — and which was also, I suspected, the subject where the gap between his grades and his genuine comprehension was most significant. Statistics is a subject where surface-level procedural competence is relatively easy to fake — you learn to press the right buttons on the calculator, to produce the right outputs — while genuine conceptual understanding is both much harder to develop and, once developed, genuinely intellectually interesting.
I asked our IvyZen statistics tutor to work with James differently from the way his previous tutors had worked with him. Not to explain. To explore. To find, through conversation, exactly where James’s genuine understanding ended and his procedural mimicry began — and then to work backward from that point, not forward.
What they found, quickly and consistently, was that James understood the mechanics of statistical calculations without understanding why the calculations worked. He could compute a standard deviation. He could not explain what a standard deviation was. He could execute a t-test. He could not tell you what a p-value actually meant in relation to a real-world question.
This is not a minor gap. Standard deviation and p-values are not peripheral concepts in statistics. They are the conceptual foundation of the entire discipline. A student who has memorized the procedure without understanding the concept is not doing statistics. She is doing something that looks like statistics from the outside and feels like statistics from the inside but is missing the thing that makes statistics useful, interesting, and genuinely comprehensible.
We started there.
The project we built for James was this: he would design and conduct a genuine engineering experiment — testing thirty small structural components to failure, recording the exact force at which each broke, and using the resulting data to answer a real engineering question. Not a textbook question. A question that engineers actually grapple with: if you build a bridge out of components that break at an average of fifty pounds, but the standard deviation is fifteen pounds, is the bridge safe?
The answer, which takes about thirty seconds to understand once the question is framed correctly, is obviously no. Some of your components will fail at twenty pounds. A bridge built on the mean will collapse. The standard deviation — the number James had been computing without understanding — was the number that made the bridge safe or dangerous. Without it, the mean was not just incomplete. It was worse than useless.
Something happened when James ran his first set of experiments and plotted his results.
He came into the next session talking about them before he had even sat down. He had gotten results he didn’t expect — the distribution of breaking points was wider than he’d anticipated, and he wanted to understand why. He had questions about the material properties of the components, about whether the testing methodology was introducing systematic error, about what a larger sample size would do to his confidence interval.
These were not the questions of a student performing engagement. They were the questions of a student who was genuinely puzzled by something real and wanted to understand it. The spark was small. But it was there — a flicker of genuine intellectual curiosity in a place that had been dark for a long time.
I recognized it immediately because I have seen it before — that moment when a student who has been going through the motions suddenly makes contact with something real. It does not announce itself dramatically. It usually arrives as a question. A question that the student is asking not because it will be on the test, not because a tutor told them to ask it, but because they actually want to know the answer.

The engineering project did several things simultaneously. It revealed the specific gaps in James’s statistical understanding — the precise points where his procedural knowledge was not supported by genuine conceptual comprehension. It provided a context in which those gaps were immediately and obviously consequential — not consequential in the abstract sense of you’ll need this for the test but in the concrete sense of a bridge built without this understanding will fall down. And it gave James the experience, for what may have been the first time in years, of not knowing something deeply and then genuinely figuring it out.
That experience — of authentic intellectual struggle resolved by authentic comprehension — is the foundation of felt competence. It is irreplaceable. No amount of tutoring that bypasses it can produce it. And without it, no sustained motivation is possible.
We applied the same principle to his other subjects, working outward from statistics to find the specific points in each subject where James’s genuine comprehension had diverged from his apparent performance. In each case, the gap was real and in each case it was located at a specific juncture — a concept or a skill that James had been carried past rather than through, that had left a hole in the foundation that everything subsequent was built on.
In mathematics, the gap was in the conceptual underpinning of calculus — he could differentiate and integrate procedurally but had no felt sense of what a derivative or an integral actually represented geometrically or physically. In his literature courses, the gap was at the level of close reading — he could produce competent analytical essays using the formulas his tutors had taught him, but he had not developed the basic skill of attending carefully to a text and noticing what was actually there.
In each case, the intervention was the same: go back to where the understanding actually ended, not where the grade record suggested it should end, and build forward from there. This is slower than conventional tutoring. It feels, for a period, like going backward — the student is spending time on material she supposedly covered years ago. The grades may not immediately improve, because the work of building genuine foundations does not produce immediate grade outcomes.
But something else improves, and it improves relatively quickly: engagement. The student who is working at the level of her genuine comprehension — who is neither bored by material that is too easy nor overwhelmed by material whose foundations she doesn’t have — is working in what Csikszentmihalyi identified as the flow zone, the zone of optimal challenge where engagement is natural and effort feels meaningful.

James’s participation in class began to change. Not immediately — the habit of silence was well-established and it took time to loosen. But his teachers noticed, one by one, that the student who had sat in the back of their classrooms producing excellent written work while apparently being elsewhere had started, tentatively at first and then with more confidence, to speak up. To ask questions. To push back on interpretations he disagreed with.
His written work changed too, in a way that his teachers found both surprising and somewhat difficult to evaluate. The essays he now produced were less polished than the ones his tutors had previously helped him craft. They were also more alive — more specific, more genuinely argued, more clearly the product of a mind that was actually engaged with the material rather than executing a formula for producing an acceptable essay.
He started staying after class to continue conversations with his teachers. Not all of them — there were subjects where the interest remained limited and the engagement remained primarily integrated-regulatory rather than intrinsic. But in statistics, and in the engineering context we had created around it, something had genuinely shifted.
The Columbia essay was the thing that told me James had arrived somewhere real.
He wrote about failure. Specifically, about the experience of building an experiment that failed — one of his structural tests had produced results that were statistically inconsistent with his hypothesis, and his first instinct had been to find a way to explain the inconsistency away. He had, instead, spent two weeks trying to understand it. The essay was about those two weeks — about what it felt like to sit with genuine confusion, to not know something in a domain where he had always appeared to know things, and to discover that the confusion, worked through honestly, produced something better than the answer he had been looking for.
It was the best essay about intellectual development I have read from a high school student in twenty years of this work. Not because it was polished — it wasn’t, particularly. Because it was true. Because the student who wrote it had actually experienced what he was describing, and that experience had happened in a specific, verifiable way that the reader could feel.
He got into Columbia.
The Thing That Connects Them
Ethan and James arrived at their motivational crises from opposite directions.
Ethan had too much of the right kind of motivation — genuine intrinsic interest in specific things — and had allowed that intensity to become a reason to opt out of everything else. His problem was not a deficit of caring. It was a deficit of integration — the inability or refusal to extend the standards he held in his beloved domain to the domains he found less compelling.
James had none of the right kind of motivation and had replaced it, through years of efficient tutoring, with a performance so convincing that it had deceived everyone, including himself, about what was actually happening. His problem was not a deficit of diligence — he was one of the most conscientious students I have worked with. It was a deficit of genuine competence — the real, felt, hard-won kind that produces engagement rather than mimicking it.
What they had in common was this: both of them had lost contact with the experience of genuine intellectual engagement — the feeling of actually understanding something, of actually caring about something, of being in a real relationship with the material rather than managing the appearance of one. And in both cases, restoring that contact required going back before going forward — back to where the genuine understanding ended, back to where the integrated identity had never been built, back to the point where something real could start.
There is a line I use often with students who have lost motivation and who want a quick answer to the question of how to get it back. They expect something about finding their passion or identifying their strengths or imagining their future. Instead I tell them this:
You don’t find motivation. You build it. You build it by developing genuine competence in something, and then in something else, and then in something else, until the felt sense of being genuinely capable begins to attach itself to your idea of who you are. And then you protect it — by insisting on real understanding rather than the performance of it, by bringing your full standards to the parts of the work you don’t love as well as the parts you do, by refusing to let the grade become a substitute for the thing the grade is supposed to represent.
Ethan found this by expanding his identity. James found it by repairing his foundations.
Both of them found it. Which is, in my experience, what happens when you address the right problem with the right intervention — when you look past the presenting symptom and take seriously what is actually there.
